What a Social Media Agency Actually Does With Your Monthly Hours

Most people ask what a social media agency actually does only after the invoice lands. A monthly fee clears, a content calendar arrives, and a report shows up at month end. Nobody writes down what fills the hours in between.

The top-ranking pages on this question do not either. They describe the job as "strategy, content, ads, reporting" and stop there. None of them breaks down how many hours go where, who owns which task, or how fast a comment is supposed to get answered. That gap is not an accident; a real number makes the fee easier to question.

How many hours does the monthly fee actually buy?

A properly run account splits into four separate jobs in a week, and none of them is "posting." A MarketingProfs and Marketing Charts survey of social media marketers found content creation and approvals take an average of 5 hours a week, reporting and analytics 3.8 hours, strategic planning 3.6 hours, and community management around 4 hours. Those four items alone clear 16 hours a week, which is more than 60 hours a month for one account, and none of it is the post you actually see.

Content eats half the hours, where does the rest go?

The rest goes to three things you never see: competitor tracking, format testing, and triage before a crisis. The same survey found content creation and approvals consume 40 to 50 percent of total social media time, meaning half of any account's hours already go to the visible work. The other half is invisible: testing which format performs with which audience, watching a competitor's campaign, deciding whether a comment is a complaint or a warning sign. You only see the finished post, never the versions that got cut.

How many posts a week does a platform actually need?

The right number depends on the platform, and most brands miss it in one direction or the other. Socialinsider's 2026 social media benchmark report found brands publishing 10 to 30 posts a week with content beyond product updates see a 2.3x lift in engagement, while brands publishing more than 60 posts a week see follower growth slow by 45 percent. Platform ranges differ too: Instagram does best at 4 to 7 posts a week, LinkedIn at 2 to 5, Facebook at 3 to 5, TikTok at 1 to 3 a day. An agency promising daily posts everywhere is selling volume, not a plan, and volume alone does not guarantee the result.

Who answers the comments, and how fast?

If the answer is not in the contract, nobody is answering. The Sprout Social Index found 73 percent of consumers expect a response within 24 hours or sooner, and 70 percent expect that response to be personalized. Some brands push far past that bar; underwear brand MeUndies set a 60 minute reply goal and had to move off the platforms' native tools to hit it. A proposal that says "community management included" without a response time attached is a line item with nothing behind it.

When an agency says "we build a content calendar," that is not a service description, it is a claim about how hours get spent, and you will not see the split until you ask for it.

Is the month end report a PDF or a decision document?

A good report tells you what changes next month, not what happened last month. A page of likes, reach and impressions is an archive, not a report. The 3.8 hours that go to reporting should produce three decisions: which format gets dropped, which time slot gets abandoned, which audience gets expanded. If the report does not name those three, the hours were made visible, not spent.

Five questions worth asking your agency

The way to check the fee is not to ask for more reports, it is to ask five specific questions.

  • What share of weekly hours goes to content, strategy, and community management?
  • What is the average response time to a comment?
  • What format did you drop or change this month, and why?
  • Who tracks competitors, and how does that reach me?
  • What three decisions in this report need my sign off?

If none of these get a clear answer, the fee is buying invisible work, and invisible work cannot be checked.
